It's about the thing you build, not the technology you use

Don’t fall in love with your technology the way some Forth and Linux advocates have. If it gives you an edge, if it lets you get things done faster, then by all means use it. Use it to build what you’ve always wanted to build, then fall in love with that.

I know I’m in danger of that with iOS, Mac OS X, and my new-found love affair with text files and Markdown. Hoping that knowing I have a problem is indeed half the battle.

There can be no wisdom without data

Nick Carr on the belief that remembering facts becomes less and less important with the increased accessibility of information online:

But this idea that knowledge can be separated from facts - that we can know without knowing - really needs to be challenged before it gains any further currency. It’s wonderful beyond words that we humans can look things up, whether in books or from the web, but that doesn’t mean that the contents of our memory doesn’t matter. Understanding comes from context, and context comes from knowing stuff. Facts become most meaningful when, thanks to the miracle of memory, we weave them together in our minds into something much greater: personal knowledge and, if we’re lucky, wisdom.

Perhaps this is the kernel of truth in the “Google makes you stupid” argument. The field of Information Science teaches that wisdom comes from knowledge, which comes from information, which comes from data. If we can’t hold enough pieces of data in our heads for at least a little while, the whole house of cards comes tumbling down.

The urgency of slowing down

Pico Iyer in The Joy of Quiet:

The urgency of slowing down ”” to find the time and space to think ”” is nothing new, of course, and wiser souls have always reminded us that the more attention we pay to the moment, the less time and energy we have to place it in some larger context. “Distraction is the only thing that consoles us for our miseries,” the French philosopher Blaise Pascal wrote in the 17th century, “and yet it is itself the greatest of our miseries.” He also famously remarked that all of man’s problems come from his inability to sit quietly in a room alone.

As I’m making my way through The Information Diet, I’m starting to think that this longing for some peace and quiet will be a recurring theme for many of us in 2012.

Losing out on the advantages of deep, immersive thought

John Barber writes about the problems with reading on tablets in Books vs. screens: Which should your kids be reading?:

The hyperlinked, text-messaging screen shapes the mind quite differently than the book, according to Wolf. “It pulls attention with such rapidity it doesn’t allow the kind of deep, focused attention that reading a book 10 years ago invited,” she says. “It invites constant change of attention, it invites multitasking. It invites, in other words, a kind of triage of attention.”

Such a skill is certainly necessary in the 21st century, she adds. “But it does not have a place in the deepest kind of immersive thought.”

I’ve definitely noticed this in myself. I get fidgety after reading a few pages on my Kindle, wondering what I’m missing elsewhere on the web. I find myself struggling to embrace boredom. It’s not a good trend.

An overabundance of junk information

David Eaves wrote a great review of Clay Johnson’s new book The Information Diet:

With information, our problem isn’t that we consume too much. What’s dangerous is consuming an overabundance of junk information - information that is bad for us. Today, one can choose to live strictly on a diet of ramen noodles and Mars bars. Similarly, it’s never been easier to restrict one’s information consumption to that which confirms our biases.

In an effort to better serve us, everywhere we go, we can chomp on a steady diet of information that affirms and comforts rather than challenges - information devoid of knowledge or even accuracy; cheaply developed stories by “big info” content farms like Demand Media or cheaply created opinion hawked by affirmation factories like MSNBC or FOX News; even emails and tweets that provide dopamine bursts but little value.

In small quantities, these information sources can be good and even enjoyable. In large quantities, they deplete our efficiency, stress us out, and can put us in reality bubbles.

It looks like a considered, non-alarmist analysis of the problem, with some good practical advice on how to address it. I just bought it - here’s the Amazon link if you’d like to do the same.

Conditioning and the addictive nature of social media feeds

When presenting someone with a stimulus results in some kind of reflexive behavior we call it classical conditioning. The most famous example of this is Ivan Pavlov’s experiment where dogs started salivating whenever they heard a bell that indicated that food was on the way.

Compare that to operant conditioning, which happens when someone deliberately alters their behavior because of a stimulus they receive as a result of that behavior. We all know about positive reinforcement[1] - that’s one of the ways to affect operant conditioning in someone. The classic example here is the experiment where rats can be taught to press a lever to get sugar solution delivered down their feeding tubes.

In Unpredictable Rewards, Kevin Purdy applies the theory of operant conditioning to activity streams on Twitter and Facebook. He explains why some people[2] can’t stop looking at their feeds:

Eyal Ophir, primary researcher at the Stanford Multitasking study, believes ticker-style updates are effective in a way familiar to researchers of operant conditioning.

“Unpredictable rewards keep us guessing, so we’ll keep checking long after we’re no longer getting rewarded, because ‘you never know,’” Ophir wrote in an email. “So if there’s one or two exciting tweets, or a rewarding social experience in the Facebook Ticker, and we can never tell when something like that will come again, that’s going to be a good motivator for us to just keep checking. And that’s going to drive up the perceived value of interrupting whatever we’re doing (work, family, etc.) to go and check.”

It’s scary to think about our social media activities in this way, especially if you keep going down the path of operant conditioning. One of the key predictive factors is deprivation: “the effectiveness of a consequence will increase as the individual becomes deprived of that stimulus”. So, the less frequently you see something valuable in your stream, the more motivated you become to keep checking until you find that one valuable piece of information.

It might be time for us to step back and accurately assess the size of the benefit: “If the size, or amount, of the consequence is large enough to be worth the effort, the consequence will be more effective upon the behavior.” How valuable is the number of likes on that one status really? And is it worth checking our phones every 5 minutes in the hope of seeing a change?

Celebrating the "Deus Ex Machina" moments in software development

I’ve written about Dhanji R. Prasanna excellent post on Google Wave and working at big companies before, but I wanted to come back to something he said that I just can’t get out of my head. In one section he talks about a topic I care about very much - what motivates people to do great work. I really like his perspective on the importance of incremental progress:

[As] a programmer you must have a series of wins, every single day. It is the Deus Ex Machina of hacker success. It is what makes you eager for the next feature, and the next after that. And a large team is poison to small wins. The nature of large teams is such that even when you do have wins, they come after long, tiresome and disproportionately many hurdles. And this takes all the wind out of them. Often when I shipped a feature it felt more like relief than euphoria.

I like the analogy of these small wins as Deus Ex Machina:

[It means] “God out of the machine”; a seemingly inextricable problem is suddenly and abruptly solved with the contrived and unexpected intervention of some new event, character, ability, or object.

It’s so important for large teams to celebrate those wins with the people they work with every day - and to call out the “characters” responsible for accomplishing Deus Ex Machina. It is hard to get that right in large organizations because the invisibility of individual team members and the pressures to move on to The Next Thing aren’t naturally conducive to this type of behavior. But it’s possible if you work at it.

Whether you keep some champagne in a fridge, send out company-wide emails thanking people personally, or ring a bell every time code gets deployed (ok, that last one is lame, sorry), being in a large organization isn’t an excuse for acting like a faceless corporation.

The fallacy of rewarding activity more than accomplishment

John D. Cook writes some scary true words in Productivity and negative space:

People who fracture their time putting out fires seem more productive, or at least more responsive, than the people who block out time to think. It’s harder to notice someone not being frantic. Thinkers don’t fare well in environments that reward activity more than accomplishment.

This is such a huge problem in big corporations today. People who are running from meeting to meeting are perceived to be more productive than those who sit at their desks working all day[1]. And the problem is worse for programmers - very few managers understand what they do, so it’s hard for them to stomach days and days of solid coding without seeing something “tangible” (in their view).

It all comes back the difference between Makers and Managers, and how the Makers should be evaluated on completely different criteria than the Managers. Criteria that reward the quality of what they make, not the number of status updates they give.

Solving information overload: the role of manual content curation

There’s an information overload just on articles about information overload, so you might be reluctant to spend time reading another one. However, Accessibility vs. access: How the rhetoric of “rare” is changing in the age of information abundance by Maria Popova is the best commentary I’ve seen on the topic in a long time.

The article starts off by explaining the root cause for the problem we find ourselves in: the concept of “rare” largely goes away if all information is available digitally:

W’re in the habit of associating value with scarcity, but the digital world unlinks them. You can be the sole owner of a Jackson Pollock or a Blue Mauritius but not of a piece of information ”” not for long, anyway. Nor is obscurity a virtue. A hidden parchment page enters the light when it molts into a digital simulacrum. It was never the parchment that mattered.

The consequence is that it’s now so much harder to know what pieces of information are worth our time. Just because something is accessible doesn’t mean we should access it. Maria goes on to explain why editors (or content curators) are so crucial if we want to solve this problem:

The primary purpose of an editor [is] to extend the horizon of what people are interested in and what people know. Giving people what they think they want is easy, but it’s also not very satisfying: the same stuff, over and over again. Great editors are like great matchmakers: they introduce people to whole new ways of thinking, and they fall in love.

Information curators are that necessary cross-pollinator between accessibility and access, between availability and actionability, guiding people to smart, interesting, culturally relevant content that “rots away” in some digital archive, just like its analog versions used to in basement of some library or museum or university.

I do want to add a thought on the idea of “automated curation” - what sites like paper.li are trying to do (you know, those tweets proclaiming that “The [clever name] Daily is Out!”). I simply don’t think effective automated curation will ever be possible. I agree with Angie King on paper.li:

My experience with Paper.li just proves the importance of curation over aggregation. Without an editorial eye overseeing the publication of my Paper.li page, the content loses value. I actually prefer just paging through my Twitter stream over trying to make sense of the no-context, automatically generated list of junk that displays on my Paper.li page.

In a great piece called The language of data: fear + words, Randall Snare explains why automated curation is so difficult:

Emails ”“ and other written things ”“ aren’t just filled with semantic meaning, but with subtext. Algorithms treat words like the basic components of language, while the actual basic components are often hidden ”“ elements like association, nuance, emotion and humour.

Which brings us back to the need for humans - call them editors, call them people who read a lot, call them whatever you want - to help guide us to the information that might interest us. I’d go so far as to say that our ability to grow and learn depends on it.
